Finding revenue leaks
before you sell more.
A method to find lost revenue along the path from enquiry to payment, size it roughly and close the biggest leak first. Put together your questions here.
At which handover are you probably losing revenue?
2 questions in the plan. First question: Which steps does a euro go through, from enquiry to your account?
The path of revenue
Enquiry. Quote. Order. Invoice.
Which steps does a euro go through, from enquiry to your account?
Before you win more customers, lose fewer of the ones you have.
Revenue is rarely lost all at once; it's lost at handovers: enquiries without a reply, quotes without follow-up, invoices without reminders, contracts without renewal. This method works with any spreadsheet. For ongoing detection there is Peak Leakage, its own app. A leak radar directly in Peak Command is planned and not available today.

- Which steps does a euro go through, from enquiry to your account?
Write down five to seven steps, no more.
- At which handover is nobody clearly responsible?
That's where most leaks are.
What makes a leak
measurable.
A handover, a volume, a loss rate and a value. Their product is a rough estimate, explicitly not accounting.
Which steps does a euro go through, from enquiry to your account?
Write down five to seven steps, no more.
HandoversLeaks usually happen between two steps, not in the middle of one.
Size roughlyVolume × rate × value is enough to compare leaks.
Close it measurablyEvery measure has a number that shows whether the leak gets smaller.
The playbook
From the path to the biggest leak.
Map, size,
close.
Path → Handover → Amount
- 01
Map the path.
Write down the steps from enquiry to payment and mark every handover. Ask at each one: who is responsible here, and how would anyone notice that something is stuck?
Example · Nordwind Studio (fictional)40 quotes a month, 30% without follow-up.
Handover “quote sent → follow up” has no owner. - 02
Size it roughly.
Multiply volume, loss rate and value for each leak. The number is an estimate to compare leaks with each other, not a revenue promise. Note which values are estimated.
Size it roughly12 quotes × 25% close rate × €2,500
≈ €7,500 a month of possible revenue (estimate). - 03
Close the biggest leak first.
Take only the biggest leak, set one small measure with an owner and a review date. After four to eight weeks, measure the same number as before.
Set one measure
“Every quote gets a follow-up task after 5 days, owner: sales.”“We need to follow up better.”

How precise must the estimate be?
Precise enough to rank leaks. Label estimates as estimates and name their basis.
Which leak first?
The one with the largest amount that can be closed with reasonable effort.
